What Is a Turnkey Software Solution? (And When It's the Right Choice)

Turnkey means one partner delivers everything from discovery to launch and support. Here's what's included, what it costs, when it's the right choice and the questions to ask before signing.

The phrase comes from construction: a turnkey building is one where you simply turn the key and walk in. Everything — design, permits, plumbing, paint — was handled by one contractor. A turnkey software solution is the same idea applied to apps and platforms: you describe the outcome, one partner delivers a finished, running product, and you turn the key.

What "everything" actually includes

Turnkey is only meaningful if the list is complete. Here's what a genuine turnkey engagement covers — and what a project quietly leaves out when it isn't really turnkey:

When turnkey is the right choice

  • You don't have (and don't want) a tech team. A hospital, school, exporter or retailer shouldn't need to hire a CTO to get a product built.
  • The outcome is clear. "Patients book and get reports on their phone." "Buyers can trace every batch." Turnkey loves a clear finish line.
  • You value predictability over flexibility. Fixed scope, fixed price, fixed date.
  • There's a deadline attached to money. Grant milestones, a season, a launch event.

When it isn't

  • You're still discovering what to build. Very early-stage startups often do better with a small dedicated team and weekly re-prioritisation — or with a phased approach like our Dream Builder programme.
  • The product will change every week forever. Then a dedicated team on a monthly retainer is cheaper and calmer than repeated fixed-scope contracts.

What turnkey costs

Because scope is fixed, price is fixed. In our experience across India, turnkey projects typically land between ₹5 lakh for a focused single-app system and ₹40 lakh or more for multi-app platforms with integrations and migration. The number depends on features, platforms (Android, iOS, web), integrations and data volume — never on the day rate of whoever answers the phone.

The key difference from time-and-materials billing: the risk of taking longer is ours, not yours.

Seven questions to ask before you sign

  1. Is the scope written down in language I understand, with screens I can see?
  2. What exactly happens when I ask for a change?
  3. Will the domain, cloud accounts, app store accounts and source code be in my name?
  4. How often will I see working software during the build? (Weekly is the right answer.)
  5. Who trains my staff, and in which language?
  6. What is covered by warranty after launch, and for how long?
  7. Can I talk to two previous turnkey clients?
Red flag: a fixed price given in the first call, before a single question about your users. Real turnkey starts with discovery.
